How Much Should You Actually Budget for Digital Marketing in 2026?

No single number fits everyone, but there's a sensible way to work it out. Start from your goal and do the maths backwards.

"How much should I spend?" is a fair question, and anyone who gives you a fixed number without asking about your business is guessing. What you can do is use a simple method that starts with what you want and works backwards. Here it is.

The percentage-of-revenue rule

A common rule of thumb is to set aside around 5 to 10 percent of revenue for marketing. Businesses that are launching, entering a new city or growing aggressively often spend more. Established businesses with steady referrals might spend less. It's a useful sanity check, but it doesn't tell you what you'll actually get for the money.

Work backwards from the goal

This is the method we prefer. Start with the number of customers or sales you want, then figure out what it takes to get them.

An example (numbers are illustrative only): a home-renovation firm wants 6 new projects a month.

  1. If it closes about 1 in 5 qualified enquiries, it needs around 30 enquiries.
  2. If enquiries cost roughly ₹500 each through ads, that's about ₹15,000 in ad spend.
  3. Add the cost of a landing page, creatives and campaign management.
  4. Compare the total with the profit from 6 projects. If it doesn't leave you comfortable, adjust the goal, improve conversion, or reconsider the channel.

You won't know your real close rate and cost per lead at first. Run a small test for a few weeks and replace the guesses with real numbers.

Know what you're paying for

Marketing costs usually have four parts, and it helps to keep them separate:

  • Ad spend: money that goes straight to Google, Meta and other platforms.
  • Management or agency fees: planning, setup, optimisation and reporting.
  • Creative and content: designs, videos, photos, copywriting.
  • Tools and assets: website, landing pages, CRM, analytics, email software.

Don't spread it too thin

A ₹10,000 monthly budget split across six channels teaches you nothing about any of them. Pick one or two channels that suit your customers, give them enough spend to gather real data, and expand once one is working. Our post on Google Ads versus Facebook Ads can help with that first choice.

Allow a testing period

Treat the first three months as learning time. Ads need a few weeks to settle, SEO and content take longer, and you'll change your approach as data comes in. If you expect perfect results in week one, you'll cancel a channel just before it starts working.

Where budgets get wasted

  • No conversion tracking, so nobody knows what's working.
  • Sending ad traffic to a weak website or the homepage.
  • Boosting posts without a goal.
  • Paying for "guaranteed #1 ranking" or thousands of followers.
  • Slow follow-up, so paid leads go cold.

Revisit every quarter

Once a channel proves itself, you can increase spend gradually, maybe 15 to 20 percent at a time, and watch whether cost per lead holds. If results fall, pause and diagnose before adding more. A budget should change with your results, not stay fixed for the year.

Quick answers

What percentage of revenue should I spend on marketing?

Many small businesses spend somewhere around 5 to 10 percent of revenue, more when launching or growing fast. Treat it as a starting point, not a rule.

How long before I judge results?

Give paid ads at least a few weeks of steady data, and SEO or content several months. Judge each channel by its own timeline.

Should I pay the agency fee separately from ad spend?

Yes. Keep ad spend and management fees clearly separate so you know how much reaches the platforms.
